Recruit several people to read The Coaching Habit with you and meet to discuss it, specifically what you have gleaned about addressing the weaknesses of others.
Meet with direct reports experiencing difficulties performing particular tasks to determine underlying issues and how best to support them (e.g., peer coach, classes, tips and suggestions).
Lead a volunteer work team and ask participants what they are good at and what they'd like to learn. Refocus duties throughout the day so that team members can grow their competencies.
Help someone with their homework.
Determine ways to leverage strengths of some of your employees with the weaknesses of others.
Create an improvement plan with a direct report to strengthen a weak skill that they need to perform their job. Designate a deadline and locate resources that the person can use.
Consult with your mentor or coach on ways to address a direct report's weakness that impacts output.
